If your approach is impersonal and directive (bossy), don’t be surprised if people follow your orders and then wait for further instruction. The starting point of a development conversation is to accurately identify what the ineffective behavior looks like, understand when it happens (like when they are under pressure), how the person normally reacts (perhaps by becoming defensive), who amplifies the response (maybe senior executives) and how they feel (anxious, anyone?). Each answer helps them understand their reactions better and pinpoint the root cause of their ineffective behavior.

Identifying the underlying reason makes the development plan personal and aids them in shaping how they think about, feel about or perhaps react to a similar situation in future to be more effective.

Change happens when we acknowledge the need for it and take responsibility for it.

One of the most common mistakes with development conversations is pushing our agenda to hard. You may think you’ve got them all figured out, and how they should fix it, but they are the ones that have to change.

Look for specific actions they can and are willing to take, and find out how you can support them.

Ultimately, it is the person’s responsibility to make the change, but securing a commitment to specific actions and timeframes creates a “social contract”, a promise between you and the other person to take action. It also helps to highlight unrealistic commitments (like vowing to develop the competency of remaining calm under pressure overnight) and necessary resources (assessing the required competencies in their role and coaching to make up skills gaps).
